Pizza Profit Margin: How to Calculate and Improve It

Real pizza shop profit margins by shop type, the four-line P&L every owner should know cold, and the fastest ways to move each number.

Pizza shop profit margin ranges wildly. A well-run independent shop makes 8 to 15 percent net margin. The average, unfortunately, is closer to 5 to 7 percent. The top decile crosses 18 percent. Here is the P&L every operator should have memorized, and the fastest lever on each line.

The four-line P&L

Skip everything else. If you know these four numbers, you know your business.

Revenue — everything the shop sells, before anything is taken out.

Food cost (COGS) — the raw ingredients that went into what you sold. Target: 28 to 32 percent of revenue.

Labor cost — everything you paid humans, including your own draw if you work in the shop. Target: 25 to 32 percent of revenue.

Occupancy + everything else — rent, utilities, insurance, marketing, third-party fees, equipment maintenance, packaging, tech stack. Target: 22 to 30 percent of revenue.

Add those three cost lines. Subtract from 100. That is your profit margin.

  • 28% food + 28% labor + 26% other = 82% costs = 18% margin (top decile)
  • 32% food + 30% labor + 28% other = 90% costs = 10% margin (industry median)
  • 35% food + 33% labor + 30% other = 98% costs = 2% margin (danger zone)

Where each dollar goes in the median shop

For every $100 of revenue at an average independent pizza shop:

  • $32 goes to food (cheese, dough, meats, produce, packaging)
  • $30 goes to labor (staff wages + owner draw + benefits + payroll tax)
  • $9 goes to rent + utilities
  • $6 goes to marketing + third-party fees (Google, Meta, DoorDash, Uber Eats commissions)
  • $5 goes to tech stack (POS, ordering, loyalty, reviews — the tools we replace)
  • $3 goes to packaging (boxes, wraps, sauce cups)
  • $2 goes to insurance
  • $3 goes to equipment repair, cleaning, misc
  • $10 stays as profit

That $10 is what you actually take home before taxes. Multiply by $1,000,000 in annual revenue and you are at $100k. Which is why a $500k shop is a rough life and a $1.5M shop is a good business.

The fastest lever on each line
