Pizza Food Cost Percentage: The 28-32% Target Explained

Why 28 to 32 percent food cost is the industry gold standard, how to calculate yours accurately, and the five things that push most pizza shops above it.

Every pizza shop we audit is one of two flavors: running food cost at 28 to 32 percent (healthy), or running it at 34 to 40 percent (bleeding). The difference between those two states is not menu design or supplier negotiations. It is measurement discipline. Here is what the target actually is, why it matters, and the specific leaks that push most shops above it.

What food cost percentage actually measures

Food cost percentage = (cost of ingredients used) / (revenue from food sales), expressed as a percent.

If your shop did $60,000 in food revenue last month and burned through $19,800 in ingredients, your food cost is 33 percent. Easy math. The hard part is knowing what you actually burned through.

Most pizza shops estimate food cost by looking at invoices from suppliers. This is wrong by 3 to 7 percentage points every single month, in either direction. Real food cost requires actual inventory counts, actual waste tracking, and an actual system.

The 28-32 percent target

Every published industry benchmark from Toast, R365, MarketMan, and the National Restaurant Association converges on the same range: 28 to 32 percent food cost for pizza is healthy.

  • Under 28 percent — either your prices are aggressive, your portioning is tight, or (most commonly) your COGS accounting is not capturing everything
  • 28 to 32 percent — the industry sweet spot. You are competitive on menu price and running a tight kitchen.
  • 33 to 35 percent — warning zone. Fixable in one quarter with focused work.
  • 36 percent and up — active bleeding. Every extra pizza you sell is losing you money.

The five leaks that push shops above 32 percent

1. Half-and-half pizzas priced as single-topping. The customer picks pepperoni + supreme. Your POS charges them as one topping. Your kitchen is using pepperoni + peppers + onions + mushrooms + sausage. The check average is right; the cost is wrong. Fix your modifier pricing rules.

2. Over-portioning on cheese. Cheese is 40 to 55 percent of ingredient cost on a plain cheese pizza. If your team is running heavy by even 0.5 oz per pie, you are adding 2 to 3 percent to your food cost line. Portion training + weekly weigh-ins fix this in a month.

3. Delivery losses (dropped pies, wrong addresses, complaints). The industry average is 2 to 3 percent of delivery revenue re-made or refunded. If you are at 4 or 5, you have a routing, training, or packaging problem. Track it separately.

4. Prep waste (over-produced dough, expired mise en place). Every batch of dough you throw out at close is money you rented. Track dough throwaway weekly. Adjust prep sheets. If your Sunday-night dough throwout is 15+ balls, you are over-prepping.

5. Third-party marketplace commissions counted wrong. DoorDash and Uber take 25 to 30 percent. If your bookkeeper is netting that out of revenue but not adjusting the food cost calculation, your food cost percentage looks inflated because your denominator (revenue) is under-reported. Book it correctly and you will find your true food cost is 2 to 4 points lower than the reports show.

How to actually calculate it

The right formula:

Beginning inventory ($) + Purchases ($) - Ending inventory ($) = COGS
COGS / Food revenue = Food cost percentage

You need real inventory counts, not vibes. Weekly is fine for most shops. Monthly is minimum. If you are only checking food cost by eyeballing your Sysco invoices, you are guessing.
